And why most experts, consultants, and founders are about to go invisible.
For twenty years, people gave the same answer to the question, ‘How do I get found online?
Write good content. Get reputable backlinks. Rank on Google.
That model didn’t just change. It collapsed.
When I say the search engine (SEO) is dead, I don’t mean Google stopped working. I mean the game has fundamentally shifted and most people building their authority online have no idea they’re still playing by rules that no longer apply.
What Actually Changed
The shift happened quietly and then all at once.
A year ago, you typed a question into Google and got ten blue links. You chose the one that looked most relevant. You clicked through. Maybe you stayed, maybe you didn’t.
Today, that same question returns a synthesized AI answer at the top of the page, pulled from dozens of sources, condensed into two paragraphs, delivered before you ever scroll.
The AI answered your question before you clicked anything.
This is called Answer Engine Optimization (AEO). And it has completely rewritten how authority, expertise, and visibility work online.
The old model rewarded you for keeping someone on your website. The new model rewards you for giving a machine a direct, credible data point as fast as possible.
Those are opposite strategies. Most people are still running the old one.
The Authority Gap Nobody Talks About

Here’s what makes this particularly brutal for experts, consultants, and founders:
AI models are not neutral aggregators. They are programmed to evaluate not just what is being said, but who is saying it. Credentialed authority, published expertise, external citations, these are the signals that determine whether an AI engine trusts your voice enough to cite it.
Most smart people have enormous expertise and almost no digital proof of it.
Your real insights live in boardrooms. In client engagements. In conversations that never make it online. From the AI’s perspective, you don’t exist.
I’ve watched three-year-old companies outrank experts with twenty years of hard-won expertise. Not because the companies were better. Because they structured their authority in a way machines could read.
What This Actually Requires
Posting more content is not the answer. Hiring a ghostwriter is not the answer. You need a fundamentally different approach to structuring and distributing your intellectual capital.
Three things matter now.
Your digital presence needs to speak machine. Backend structure, schema markup, direct answers in the first sentence of every page, these tell AI models what you do and who you are before a human ever reads a word.
Your expertise needs external validation. AI engines run background checks. They look for your name in respected publications. Your research cited by peers. Your commentary referenced by industry sources. Earned citations are the new backlinks, except they signal authority, not just traffic.
Your voice needs repetition and consistency. One viral post does not build authority. A sustained body of published perspective does, the same distinct point of view, over and over, across multiple formats and channels. The AI is looking for signal. Not a single spike.
The Uncomfortable Truth
If your visibility strategy depends on someone finding your website through a keyword search, you are one algorithm update away from invisible.
The question isn’t whether this shift is happening. It already happened. The question is whether your expertise is structured to be found in the world that exists now.
I’ve spent the last several years inside companies, from early-stage startups to growth-stage operators, watching the same pattern play out. The leaders who move first get cited. The ones who wait become the content that AI summarizes from.
Your expertise deserves to be found. Not buried under competitors who figured this out six months before you did.
The window to get ahead of it is still open.
Barely.
